How to Run a Secret Santa (Without a Spreadsheet)

Most exchanges fall apart on two things: an unclear budget and a messy draw. Both take ten minutes to fix.

1. Lock the budget first

Pick one number and say it out loud: $20, $25, or $50. A range invites someone to spend $60 and make everyone else look cheap. State whether the number includes shipping, and whether homemade counts (it should).

2. Set the three dates

Sign-up closes — the last day to join the draw
Draw day — when names go out
Exchange day — and if it is remote, the ship-by date, usually a week earlier

3. Draw names so nobody sees the list

Slips of paper only work if everyone is in the same room, and a spreadsheet means the organizer knows every pairing. 4. Collect one hint per person

The single biggest upgrade to any exchange: ask everyone for three things they would genuinely like in the budget, plus one thing to avoid. A shareable wish list does this better than a group chat, because nothing scrolls away and duplicates get claimed instead of bought twice.

5. Rules worth stating up front

Gag gifts are fine, gag gifts that are only funny to you are not
No inside jokes about someone's body, dating life, or work performance
Gift cards count, but pair one with something small so it is not the whole gift
If someone drops out, redraw rather than doubling up a giver
